VMware and Hyper-V Migration to Native Cloud VMs or Hosted vSphere

Quick answer

VMware and Hyper-V migration converts virtual machines running on vSphere or Hyper-V hosts into native cloud instances, or relocates them unchanged onto a hosted VMware service. NTSPL decides convert-or-keep per cluster, fixes drivers, boot mode and agents before replication, and moves VMs in cluster-sized waves to AWS, Azure or Google Cloud with tested rollback to the source host.

Why Hypervisor Migrations Fail on Guest Details

Since Broadcom moved VMware to subscription-only VCF bundles, Indian mid-size firms have seen renewal quotes rise two to four times for the same cores. Hyper-V shops have a different clock: hosts on Windows Server 2012 R2 lost their last ESU year in October 2026. Either way the estate has to move, and hypervisor migrations fail on details: VMs that will not boot because a paravirtual SCSI driver is missing, legacy BIOS images that need UEFI, NIC teaming that does not exist in cloud, and snapshots chained three deep.

NTSPL treats the hypervisor as the unit of planning. We export vCenter or SCVMM inventory, split VMs into convert-to-native or keep-on-VMware groups, and run a pre-flight on every guest: OS support, drivers, boot type, disk count, agents and licence entitlement. Replication then runs per cluster so hosts can be retired as soon as they are empty, and every wave keeps the source VM powered off, not deleted, for a 7-day rollback window.

Signals That Your vSphere or Hyper-V Estate Should Move Now

Signals you need VMware & Hyper V Migration

  • A VMware renewal quote under VCF is more than double the previous perpetual-plus-support cost.
  • Hyper-V hosts or guests still run Windows Server 2012 or 2012 R2, now outside ESU coverage.
  • vSAN or SAN hardware under the clusters needs a refresh within 12-18 months.
  • More than 60% of VMs run standard Windows or Linux with no hypervisor-specific features such as vSphere FT.

When to choose something else

  • If you have 500+ VMs, NSX micro-segmentation and no time to re-platform networking, take a hosted VMware service as a bridge and convert later.
  • If guests run unsupported OS versions such as Windows Server 2003 or CentOS 5, upgrade or rebuild them first; conversion tools will not carry them.

Guest Pre-Flight, Replication and Host Retirement

01

Inventory export

RVTools or vCenter API exports and SCVMM reports give CPU, RAM, disks, snapshots, tools version and boot type per VM.

02

Guest pre-flight

Each VM is checked for OS support, storage and network drivers, BIOS or UEFI, disk count limits and conflicting agents.

03

Convert-or-keep split

Clusters are marked for native conversion or a hosted VMware service using licence, NSX dependency and timeline.

04

Per-cluster replication

Agentless or agent-based replication runs per cluster with bandwidth caps so production vMotion and backups are untouched.

05

Host and licence retirement

Empty hosts are evacuated, VMware or Windows Datacenter licences are reclaimed, and support contracts are cut at the next anniversary.

Hypervisor Exit Choices: Licences, Boot Modes, IPs

01

Convert now or host VMware first

Convert natively when apps run on plain OS images and the cluster has fewer than about 200 VMs. Use a hosted VMware service when NSX rules, vSphere-specific appliances or a deadline under 12 weeks make conversion risky. Hosted VMware typically needs a minimum of three dedicated hosts, so for small clusters the bridge can cost more than conversion.

02

Licence path for Windows and SQL Server

If you hold Software Assurance, apply Azure Hybrid Benefit on Azure, or check bring-your-own-licence rules on dedicated hosts on AWS and Google Cloud. Without SA, licence-included instances are usually simpler. Record each VM's entitlement before migration; untracked SQL Server Enterprise cores are the most common surprise in post-migration licence audits.

03

BIOS, UEFI and disk layout

Convert BIOS VMs to UEFI where the target instance family requires it or for Generation 2 on Azure; test the conversion on a clone first. Keep OS disks under 2 TB for MBR-partitioned guests. Consolidate VMs with more data disks than the target instance size allows, or choose a larger size and right-size later.

04

Keep or change IP addresses

Change IPs when apps use DNS names; it lets the cloud network be designed cleanly. Keep IPs only for apps with hard-coded addresses or licence servers bound to an IP, and plan a subnet cutover where the whole subnet moves together. Network extension can keep IPs temporarily but should be removed within 90 days.

Cluster-by-Cluster Hypervisor Exit Plan

01 · Week 1-2

Inventory and guest pre-flight

Exports, pre-flight fix list and convert-or-keep decision per cluster.

02 · Week 2-4

Guest remediation

Snapshots consolidated, drivers and agents fixed, unsupported OS upgraded or scheduled for rebuild.

03 · Week 4-6

Pilot cluster conversion

One non-production cluster converted with test boots, app checks and a rehearsed rollback.

04 · Week 6-14

Production cluster waves

One cluster per one or two weeks, with final sync at a planned window and 7-day rollback hold.

05 · Week 12-16

Host evacuation and licence reclaim

Empty hosts retired, VMware or Datacenter licences reclaimed, support renewals stopped.

Rollbacks to source host Under 2% of VMs
Cutover downtime per VM 15-45 minutes
Hosts retired versus plan All hosts within 4 weeks of last wave

Guest Boot Failures and Licence Traps to Avoid

Risk How NTSPL prevents it
Converted VMs fail to boot because storage or network drivers for the target are missing. Pre-flight installs target drivers in the source guest and every VM gets a test boot in an isolated network before cutover.
SQL Server or Windows licences are under-declared after moving off Datacenter hosts. Entitlement register is built before migration and each VM is tagged with its licence path.
Long snapshot chains cause replication to stall or corrupt. Snapshots older than 7 days are consolidated in remediation, and replication is blocked for VMs that still carry them.
Buyer comparison

Native cloud VMs or a hosted VMware service after leaving on-prem vSphere?

Choose native VMs for most estates under 300 VMs. You drop VMware licensing entirely, pay per instance, and can right-size each VM, which usually brings 25-40% lower run cost than hosted VMware. Choose a hosted VMware service only when NSX-dependent apps, vSphere-only appliances or a deadline under three months make conversion too risky, and treat it as a 12-24 month bridge with a conversion plan. Hosted VMware is billed per dedicated host, so small clusters pay for unused capacity, and you still need VMware skills on staff.

VMware & Hyper V Migration: Frequently Asked Questions

How long does a VMware or Hyper-V migration to cloud take?

For 100-250 VMs across three or four clusters, expect 12-16 weeks: two weeks of inventory and pre-flight, two of remediation, a pilot cluster, then one production cluster every one to two weeks. Guest remediation, not replication, is usually what decides the pace.

What does it cost per VM?

Native conversion services typically run INR 8,000-20,000 per VM depending on remediation needs, application testing and weekend cutovers. Hosted VMware has lower migration effort per VM but higher monthly cost because you pay for dedicated hosts. We price both tracks per cluster so you can compare.

Can we keep our VMware tools and skills?

Yes, through Azure VMware Solution, Google Cloud VMware Engine or a VMware service on AWS, which run vSphere on dedicated cloud hosts. You keep vCenter workflows, but you still carry VMware licensing in some form, so we treat it as a bridge rather than a permanent home.

Our Hyper-V guests run Windows Server 2012 R2. What now?

Extended Security Updates for Windows Server 2012 and 2012 R2 ended on 13 October 2026, so those guests should be upgraded or rebuilt on Windows Server 2022 or 2025 before or during migration. We test the application on the new OS in a clone before the production wave.

Do Indian regions support these migration tools?

Yes. AWS Application Migration Service works into Mumbai and Hyderabad, Azure Migrate into Central India, South India and West India, and Migrate to Virtual Machines into Mumbai and Delhi. Replication traffic stays in India when the source is in India, which simplifies DPDP Act 2023 data mapping.

What happens to the old hosts?

Once a cluster is empty and the 7-day rollback window passes, hosts are removed, licences are reclaimed and support renewals are stopped. Hosts in good condition can be reused for edge or test, otherwise they go through wipe and disposal with certificates.
