Business Intelligence Semantic Models and Decision Dashboards
Business intelligence and dashboards turn modelled data into governed KPIs and visual reports that managers use to make recurring decisions. NTSPL designs the semantic model (Power BI, LookML or Quick Sight datasets), KPI trees and role-based dashboards, rationalises report sprawl, and drives adoption so each dashboard has an owner, a decision and a usage target.

Why Report Sprawl Erodes Trust in Numbers
A typical Indian enterprise we audit has 400-900 Power BI or Tableau reports, of which fewer than 15% were opened in the last 30 days. The same KPI, say gross margin or bed occupancy, is calculated differently in a dozen of them. Managers export to Excel to add the one column they need, and dashboards built for the head office are useless on a store manager's phone at 9 p.m.
NTSPL starts with the decision each role makes, builds a KPI tree from that decision down to drivers, and puts every measure into one governed semantic model. Dashboards are designed per role and device, tested with real users, and tracked for usage. Reports nobody opens for 90 days are archived, so the catalogue shrinks as quality rises. Adoption is reviewed monthly with owners.
Signs Your BI Layer Needs Redesign
Signals you need Business Intelligence & Dashboards
- Over 300 reports exist and fewer than a fifth were viewed in the last month
- The same KPI shows different values in two or more dashboards used by leadership
- Field or store managers rely on WhatsApp screenshots or Excel exports instead of mobile dashboards
- Dataset refreshes fail or exceed 2 hours, delaying morning reviews
When to choose something else
- You want users to ask questions in plain language and get answers: Conversational Analytics in our Generative AI family builds that on top of a semantic model.
- Your data is not yet modelled or reconciled: build a Cloud Data Warehouse or Lakehouse first, otherwise dashboards will expose untrusted numbers faster.
Semantic Models, KPI Trees and Dashboards We Build
KPI trees and definitions
Decision-led KPI trees per role with formula, grain, filters and owner, published in a business glossary.
Semantic model
Power BI semantic models, LookML projects or Quick Sight datasets with certified measures, hierarchies and row-level security.
Dashboard design
Role- and device-specific layouts, drill paths, thresholds and annotations, prototyped and tested with 5-8 real users per role.
Report rationalisation
Usage analysis of the existing estate, consolidation of duplicates and archiving of reports unused for 90 days.
Adoption and operations
Usage telemetry, refresh monitoring, subscription and alert set-up, and a monthly BI review with business owners.
How Business Intelligence & Dashboards Works, Step by Step
Governed Semantic Layer to Role-Based Dashboards
Certified marts feed a single semantic model that holds every KPI definition and security rule. Role-based dashboards, subscriptions and alerts consume that model, while usage telemetry drives continuous rationalisation.
Select any component

BI Tooling on AWS, Azure and Google Cloud
Quick Sight's per-user and capacity pricing suits wide rollouts to field staff; SPICE caching keeps dashboards fast without hitting Redshift on every view.
On an F64 or larger Fabric capacity, users with free licences can view Power BI content, which often changes the licensing case for large frontline rollouts.
LookML keeps every measure in version-controlled code; BI Engine accelerates dashboard queries over BigQuery without extracts.
Semantic Layer, Licensing and Design Choices
Where KPIs are defined
Define KPIs once, in the semantic layer or in warehouse marts, never in individual reports. With one BI tool, the semantic model (Power BI or LookML) is the natural home. With two or more tools or API consumers, push calculations into marts or a tool-neutral metrics layer. Lock certified measures so report authors can only reuse them.
Import, DirectQuery or Direct Lake
Use import or SPICE caching for models under a few GB refreshed daily; it is fastest for users. Use DirectQuery only for genuinely live operational views with indexed sources. On Fabric, Direct Lake reads Delta tables directly and removes most refresh windows. Test p95 page load on mobile networks, targeting under 3 seconds.
Licensing model
Count viewers by role before choosing. For under about 300 users, per-user licences are usually cheaper. Beyond that, capacity pricing (Fabric F64 and above for Power BI, Quick Sight capacity, Looker platform editions) often wins, especially for store or field staff who view one dashboard a day. Recheck the maths annually.
Dashboard density
Put three to five KPIs at the top of each role's home page, each with target, trend and variance; push detail to drill-through pages. If a dashboard needs more than one screen of scrolling on a laptop, split it by decision. Every visual must answer a question the role owner wrote down during discovery.
Role-by-Role Dashboard Rollout
Usage audit and decision interviews
Analyse report usage logs and interview each role about the decisions they make.
KPI trees and glossary
Build KPI trees per role and agree formulas and owners with finance and operations.
Semantic model build
Implement certified measures, hierarchies and row-level security on certified data.
Dashboard prototyping and user tests
Prototype per role, test with real users on target devices and iterate twice.
Rollout, archive and adoption
Launch by role, archive unused reports and start the monthly usage review.
What you receive
Adoption and Trust Measures for BI
| KPI | Typical target |
|---|---|
| Monthly active users as share of licensed users | Above 70% |
| Reports in catalogue unused for 90 days | Under 10% |
| KPIs with conflicting definitions | Zero |
| Dashboard page load p95 | Under 3 seconds |
BI Programme Pitfalls and Our Controls
| Risk | How NTSPL prevents it |
|---|---|
| Dashboards built for head office are ignored in the field | Every role is prototyped on its real device and tested with users before rollout. |
| Self-service authors recreate conflicting measures | Certified measures are locked; personal workspaces cannot publish to shared apps. |
| Licence costs balloon with rollout | Licensing modelled by role up front and reviewed against usage each quarter. |
Power BI vs Looker vs Amazon Quick Sight: which BI tool fits an Indian enterprise?
Power BI is the default for Microsoft 365 organisations: strong self-service, Excel integration and, on Fabric F64 capacity or above, free-licence viewing for large audiences. Looker suits teams that want every metric in version-controlled LookML over BigQuery and strong embedding in their own apps. Amazon Quick Sight is the practical choice for AWS-centric estates rolling dashboards out to thousands of occasional viewers at low per-user cost. Tool choice matters less than having one semantic model; most failures we fix are definition and adoption problems, not tool problems.

Business Intelligence & Dashboards: Frequently Asked Questions
How much does a BI and dashboard programme cost?
A first wave covering three to four roles, one semantic model and report rationalisation typically takes 10-12 weeks and costs INR 25-55 lakh. Licensing is separate and depends on viewer numbers, so we model per-user versus capacity options for you before rollout.
Can you clean up our existing Power BI estate?
Yes. We pull usage logs, group reports by dataset and measure, and identify duplicates and unused content. Typically 50-70% of reports are archived or merged, and the remaining ones are rebuilt on certified semantic models over several sprints. Usage is re-measured after each sprint.
Will dashboards work on mobile for field and store staff?
Yes, when designed for it. We build separate phone layouts with three to five KPIs, test them on 4G connections in actual stores or branches, and add push alerts so staff do not need to open the app to learn about exceptions.
Can row-level security follow our branch or region hierarchy?
Yes. Security roles map to identity groups such as Entra ID or IAM Identity Center, so a branch manager sees only their branch and a regional head sees their region. Hierarchy changes in HR systems flow through without editing reports.
Can dashboards be embedded for our dealers or partners?
Yes. Power BI Embedded, Looker embedding and Quick Sight embedding all support row-level security per external user. We keep partner data in Indian regions and log access, which helps with DPDP obligations where partner users see customer data. Partner logins are reviewed quarterly.
How do you make sure people actually use the dashboards?
Each dashboard has a named business owner, a decision it supports and a usage target. We track weekly active users by role and review them monthly with owners. Low-usage dashboards are redesigned or retired rather than left to accumulate. Owners present usage alongside results.
