Intelligent Document Processing for Forms, Reports and Trade Papers
Intelligent document processing (IDP) converts incoming documents such as forms, medical reports, invoices and bills of lading into validated structured data by combining OCR, layout analysis, classification and AI-based field extraction. NTSPL builds IDP pipelines with per-field confidence scoring, business-rule validation and human review queues for insurers, banks, logistics firms and manufacturers.

How IDP Turns a Scanned Bundle into Validated, Postable Fields
Operations teams in Indian enterprises still key in data from paper and PDF. A life insurer's underwriting desk reads 30-page medical reports, a forwarder retypes shipping instructions into bills of lading, and an accounts team copies GST invoice values into the ERP. Template OCR built five years ago works on the top 20 layouts and fails on the rest. Handwritten fields, stamps across text, mixed Hindi and English, and multi-document PDFs merged by a scanner defeat rule-based extraction, so exception queues grow faster than the automation saves.
NTSPL designs IDP around field-level confidence, not page-level success. We classify and split documents first, extract with pre-built or generative extractors, validate each field against business rules and reference data, and route only low-confidence or rule-failing fields to a reviewer. Reviewer corrections become labelled training data. The result is measured by straight-through processing rate and field accuracy on a held-out sample, agreed with the process owner before build starts.
Document Volumes and Error Patterns That Justify IDP
Signals you need Intelligent Document Processing
- More than 20,000 documents or 1 lakh pages a month are keyed in manually or corrected after template OCR.
- Existing OCR handles under 60% of layouts and the exception queue has grown for two consecutive quarters.
- Documents arrive as merged multi-document PDFs or phone photos, with handwriting, stamps or bilingual text.
- Keying errors are causing measurable cost, such as claim rework, GST mismatches or customs queries.
- A regulator or auditor expects every extracted value to trace back to its source page and region.
When to choose something else
- If documents are born-digital from a few counterparties, ask for structured feeds such as e-invoice JSON, EDI or API data instead of extracting from PDFs.
- If volume is below about 2,000 documents a month, a pre-built extractor with a simple review screen is enough; a custom pipeline will not pay back.
- If the goal is answering questions over documents rather than capturing fields, a RAG assistant fits better.
Pipeline Stages NTSPL Builds for Document Automation
Document sample audit
Statistical sample of 500-1,500 documents classified by type, layout, quality, language and handwriting share to size the problem honestly.
Classification and splitting
Splitting merged PDFs into logical documents and classifying each type before extraction, since most downstream errors start here.
Field extraction
Pre-built, custom-trained or generative extractors per document type, with per-field confidence and bounding-box provenance.
Validation rules
Cross-field and reference checks such as GSTIN checksum, PAN format, date logic, totals arithmetic and master-data lookups.
Human review workbench
Reviewer screen showing only low-confidence fields beside the source image, with keyboard-first correction and reason codes.
Downstream posting
Validated payloads posted to core systems through APIs or queues, with retry and reconciliation reports.
Classify, Extract, Validate, Review: The IDP Processing Chain
Confidence-Routed Document Extraction and Validation Pipeline
Documents land in object storage, are split and classified, then each type goes to its extractor; fields are validated against rules and master data, and only failures reach the review workbench. Corrected payloads post to the core system and corrections flow back as labelled data.

Textract, Document Intelligence and Document AI: How We Use Each
Textract handles OCR, forms, tables and expense documents; Bedrock Data Automation or a Bedrock model with a JSON schema covers free-form reports, and Step Functions routes fields below threshold to a custom review workbench, since Amazon A2I closed to new customers in July 2026.
Document Intelligence pre-built and custom neural models cover most forms; Content Understanding handles mixed documents with schema-driven extraction, and Logic Apps orchestrates review and posting.
Document AI processors handle classification, splitting and form parsing; the Custom Extractor uses generative extraction with few labelled samples, deployed in a supported region with data kept in Cloud Storage in Mumbai or Delhi.
Extractor Choice, Confidence Thresholds and Review Design
Pre-built, custom-trained or generative extraction
Use pre-built models for invoices, receipts and IDs when they hit 95% field accuracy on your sample. Train a custom model when a layout family covers more than 15% of volume and is stable. Use generative, schema-prompted extraction for long variable documents such as medical reports or contracts, accepting higher per-page cost, typically 3-8 times a pre-built call.
Confidence thresholds
Set thresholds per field, not per document. A policy number feeding a payment might need 0.98 confidence plus checksum; a doctor's name may pass at 0.85. We calibrate on a held-out set of 300-500 documents so that fields above threshold are at least 99% correct, then report the resulting straight-through rate honestly rather than lowering thresholds to inflate it.
Handwriting and Indian languages
Measure the handwriting and regional-language share in the sample before choosing a platform. Where handwritten fields exceed 20% of critical fields, plan for higher review rates and consider redesigning the form. For Hindi, Marathi or Tamil printed text, test each provider's OCR on your own pages; quality varies by script and scan quality.
Review workbench design
Reviewers should see only failing fields beside a cropped source image, with keyboard navigation and sensible default values. Correcting five fields should take under 40 seconds. We track reviewer time per document and agreement between two reviewers on a 2% sample to detect fatigue and inconsistent corrections, and we rotate reviewers off a single document type after two hours.
From Document Sample Audit to Straight-Through Processing
Sample audit and baseline
Classify a 500-1,500 document sample, measure current keying time and error rate, and agree target fields and accuracy.
Labelling and extractor selection
Label 50-200 samples per document type and benchmark pre-built, custom and generative extraction on field accuracy and cost.
Validation rules and master data
Encode cross-field and reference checks with process owners and connect master-data lookups.
Workbench and integration
Build the review screen, posting integration and reconciliation reports in non-production.
Parallel run and threshold calibration
Run alongside manual keying, compare outputs field by field and set thresholds per field.
Cut-over and retraining cadence
Switch document types over one at a time and schedule quarterly retraining from corrections.

Common IDP Failure Points in Indian Document Sets
| Risk | How NTSPL prevents it |
|---|---|
| Plausible but wrong values pass with high confidence | Every field runs through checksum, arithmetic and master-data rules regardless of model confidence. |
| Accuracy measured on easy samples overstates results | Held-out test sets are drawn by stratified sampling across layouts, quality and language, and kept separate from training labels. |
| Sensitive identifiers exposed to reviewers and logs | Masking in workbench and logs, role-based reveal for specific fields, and Aadhaar numbers never stored unmasked outside approved vaults. |
| New layouts from counterparties degrade accuracy unnoticed | Weekly drift report on confidence distributions per document type, with alerts when the low-confidence share rises by 5 points. |
Template OCR vs AI-based IDP: is it worth replacing our existing OCR tool?
Replace it if more than a third of your volume falls outside its templates or the exception queue keeps growing; keep it if it already clears 85% of documents with acceptable accuracy. Template OCR is cheap per page but brittle: every new supplier layout or form revision needs a new template. AI-based IDP generalises across layouts, handles handwriting and merged bundles better and gives per-field confidence that lets you automate safely. The cost per page is higher, so we often keep template extraction for the few stable high-volume layouts and route everything else through the AI pipeline.

Intelligent Document Processing: Frequently Asked Questions
What straight-through processing rate is realistic?
For clean printed forms and invoices, 75-85% of documents can pass with no human touch. For medical reports, handwritten forms or mixed bundles, 50-65% is a good outcome. We agree targets per document type after the sample audit, because averages across types hide where the effort really sits.
What does an IDP implementation cost?
A pipeline for two to four document types typically takes 10-12 weeks with indicative NTSPL fees of ₹15-35 lakh, depending on labelling effort, rules and integrations. Processing costs usually range from ₹0.50 to ₹6 per page depending on extractor type, plus reviewer time on exceptions.
How do you handle Aadhaar and PAN in documents?
Identifiers are detected and masked in reviewer screens and logs. Aadhaar numbers are shown with only the last four digits unless a role needs the full value, and full numbers are stored only in an approved vault if your entity is permitted to hold them. PAN and GSTIN are format-validated during extraction.
Can IDP read Hindi and other Indian languages?
Printed Devanagari and several other Indic scripts are supported by the major OCR services, but accuracy varies by script, font and scan quality. We test each candidate service on your own pages in the sample audit and report accuracy per language before committing to a platform.
Where is document data stored and processed?
Documents, extracted data and review logs can stay in AWS Mumbai, Azure Central India or Google Cloud Mumbai or Delhi. We confirm that each chosen extraction service and model is available in-region for your data class, which matters for DPDP Act 2023 obligations and for sector rules from RBI or IRDAI.
How do we prove accuracy to auditors?
Every extracted value stores its page and bounding box, the extractor version and confidence, any rule results and the reviewer's change if one was made. Monthly accuracy is measured on a random sample double-checked by people, giving auditors a documented control rather than a vendor claim.
