Business Continuity Alignment: Linking IT Recovery to the BCP

Quick answer

Business continuity alignment connects an organisation's IT recovery capability with its business continuity plan, so recovery tiers, runbooks and drills match the processes, people, workarounds, suppliers and communications the business needs during a disruption. NTSPL aligns cloud DR with BCPs for Indian regulated and customer-facing firms, using ISO 22301 practices and sector regulator expectations.

Why the BCP and the DR Plan Must Share One Register

In many organisations the BCP and the DR plan were written by different teams, at different times, for different auditors. The BCP lists critical processes and alternate offices; the DR plan lists servers and RTOs. Nobody has checked that the process the BCP calls critical within two hours is served by systems the DR plan recovers in eight, or that the manual workaround in the BCP still works now that the paper forms were retired. During a real disruption, the crisis team and IT run separate calls, and customers, regulators and staff hear different stories.

NTSPL aligns the two at three points. First, a single register maps each critical business process to its systems, recovery tier and workaround, with gaps highlighted where the IT RTO exceeds the process's tolerance. Second, roles connect: the IT incident commander has a seat in the crisis management team, with defined handoffs, escalation and decisions. Third, communications and obligations are planned in advance: regulator notifications under CERT-In and sector rules, DPDP breach duties, customer and partner messages. Joint exercises then test all of it together.

Signs That Business Continuity and IT Recovery Have Drifted Apart

Signals you need Business Continuity Alignment

  • Your BCP and DR plan were last reviewed by different teams more than 12 months apart, and nobody has mapped processes to systems.
  • A real disruption showed the crisis team and IT working on separate calls with conflicting information.
  • Manual workarounds listed in the BCP depend on forms, phone lists or offline tools that no longer exist.
  • You are seeking or maintaining ISO 22301 certification or a sector inspection asks how IT recovery supports critical operations.
  • Critical outsourced suppliers or SaaS providers are not covered in either plan.

When to choose something else

  • You do not yet have defined recovery tiers or a BIA. Start with the Disaster Recovery Assessment, which produces the BIA this alignment uses.
  • You need a full enterprise BCP covering premises, health and safety and non-IT hazards from scratch. NTSPL covers the IT-dependent parts and works alongside your risk or BCM function for the rest.
  • You only need technical runbooks for engineers. Use DR Runbooks.

Six Alignment Workstreams

01

Process-to-system register

Each critical business process mapped to its supporting systems, their DR tier and achieved RTO, the process's maximum tolerable disruption and its workaround.

02

Workaround validation

Manual or degraded-mode procedures checked for feasibility, capacity and duration, such as how many hours of paper processing staff can sustain.

03

Crisis governance and roles

Crisis management team, IT incident command and business recovery teams with handoffs, escalation thresholds and decision rights.

04

Regulatory and legal notifications

Pre-drafted notifications and owners for CERT-In, sector regulators, the Data Protection Board under DPDP, exchanges or clearing partners as applicable.

05

Supplier and SaaS continuity

Critical suppliers, cloud providers and SaaS vendors with their contractual RTO, exit options and degraded modes.

06

Joint exercises and board reporting

Combined business and IT exercises and a concise continuity dashboard for the board or risk committee.

How Business Continuity Alignment Works, Step by Step

Process-to-Recovery Alignment Model

Critical business processes are linked to their systems, recovery tiers and workarounds in one register. Gaps between process tolerance and IT capability drive either investment or documented acceptance, while crisis roles and notifications are wired to the same register.

Alignment Decisions for Tolerances, Workarounds and Governance

01

Reconciling process tolerance with IT RTO

A process is covered if the achieved IT RTO is less than its maximum tolerable disruption minus a safety margin, or if a validated workaround can bridge the gap. For example, a 6-hour tolerance with a 2-hour sustainable workaround needs IT recovery under about 4 hours. Use drill-measured RTO, not design RTO; where no drill exists, treat capability as unknown.

02

How far to rely on manual workarounds

Workarounds are useful for short gaps but degrade fast: staff fatigue, error rates and re-entry backlogs grow with duration. Validate each by running it, timing throughput and estimating re-entry effort. As a rule, if a workaround cannot be sustained for at least the gap between tolerance and IT RTO, invest in IT recovery instead of relying on it.

03

Linking IT incident command to crisis management

Name the IT incident commander as a standing member of the crisis management team, with defined triggers for escalation, such as any Tier 1 outage over 30 minutes. Agree a single situation report format and update cadence, typically every 30-60 minutes. Decisions on customer communication and regulatory notices sit with the crisis team, informed by IT.

04

Supplier and cloud provider continuity

For each critical supplier, record contractual RTO, data return terms, status page and escalation path, and confirm whether their DR has been tested. For cloud providers, region-level design addresses most provider risk. For single-source SaaS supporting critical processes, define a degraded mode and data export routine, and test it annually.

Bringing BCP and DR onto One Plan

01 · Week 1-3

Register build

BCP processes, BIA results and DR tiers are combined into one process-to-system register with tolerance and achieved RTO per process.

02 · Week 3-5

Gap analysis and workaround validation

Tolerance gaps are identified and workarounds are tested with process teams for throughput and duration.

03 · Week 4-6

Governance and notification design

Crisis team composition, IT seat, escalation triggers and the notification matrix with templates are agreed with legal and compliance.

04 · Week 5-7

Supplier continuity review

Critical suppliers and SaaS are assessed and degraded modes are defined where their RTO exceeds tolerance.

05 · Week 7-9

Joint exercise and board dashboard

A combined exercise runs business workarounds alongside an IT drill, and results feed the first board continuity dashboard.

What you receive

Continuity Alignment Measures for the Board

KPI Typical target
Critical processes with IT recovery inside tolerance 100%, or formally accepted gaps
Workarounds validated by execution in the last 12 months 100% of critical processes
Time to first notification to CERT-In in exercise Within 6 hours of detection
Critical suppliers with documented continuity terms 100%
Joint business and IT exercises per year At least 1-2

Where BCP-DR Alignment Breaks Down

Risk How NTSPL prevents it
Process owners overstate tolerance to avoid investment Tolerances are challenged with impact data and validated in exercises, and the CRO reviews any tolerance longer than 24 hours for critical processes.
Workarounds documented but no longer workable Every workaround is executed at least annually, with throughput and error rates measured.
Notifications delayed while teams debate wording Templates are pre-approved by legal and compliance, with blanks only for incident-specific facts, and owners and deputies are named.
Register drifts after the engagement Ownership is shared by BCM and IT, review is tied to annual BCP review and to major system changes, and the board dashboard exposes staleness.
Buyer comparison

ISO 22301 certification vs internal BCP-DR alignment: do we need certification?

Certification is worth pursuing when customers, regulators or tenders demand it, typically for IT services firms, payment processors, data centres and outsourcing providers. For most other Indian enterprises, aligning BCP and DR to ISO 22301 practices without formal certification delivers most of the resilience benefit at lower cost: a BIA, recovery strategies, documented plans, exercises and management review. NTSPL structures the alignment so that certification later is a documentation and audit step, not a redesign. If a key customer has asked for certification in their vendor assessment, start the formal route now.

Key facts: Business Continuity Alignment

●ISO 22301 specifies requirements for a business continuity management system, including business impact analysis, continuity strategies, exercising and management review.
●The DPDP Act 2023 requires a Data Fiduciary to notify the Data Protection Board of India and each affected Data Principal of a personal data breach.
●CERT-In's April 2022 directions require service providers, intermediaries, data centres and body corporates to report specified cyber incidents within 6 hours of noticing them.
●SEBI's Cybersecurity and Cyber Resilience Framework (CSCRF), issued in August 2024, applies to SEBI-regulated entities including registrars and transfer agents.

Business Continuity Alignment: Frequently Asked Questions

How long does business continuity alignment take and what does it cost?

Typically nine weeks and 30-45 consultant days for 15-40 critical processes, depending on how current the existing BCP and BIA are. Most of the business-side effort is in workaround validation and the joint exercise. NTSPL quotes a fixed fee once the BCP and DR documents have been reviewed.

What notifications are required in India during a major IT disruption?

Cyber incidents must be reported to CERT-In within 6 hours. Personal data breaches must be notified to the Data Protection Board and affected individuals under the DPDP Act 2023. Regulated entities have additional duties to RBI, SEBI, IRDAI, exchanges or depositories. NTSPL builds a matrix specific to your licences.

Does the cloud provider's resilience cover our continuity obligations?

No. Providers are responsible for the resilience of their infrastructure, but your recovery, workarounds, communications and regulatory duties remain yours. Provider audit reports support your supplier assessment; your own region design, backups and drills provide your recovery capability. This is the shared responsibility model applied to continuity.

How do we handle a disruption that is not an IT failure, such as a flood?

The BCP covers premises and people; alignment ensures IT supports them, for example remote access capacity, cloud-hosted contact centre and systems reachable from alternate sites. Joint exercises often use a combined scenario, such as monsoon flooding of an office with simultaneous network failure.

Who should own the aligned register?

Jointly, the business continuity or risk function and IT. BCM owns processes, tolerances and workarounds; IT owns systems, tiers and achieved RTO. A named coordinator keeps the register current and reports to the risk committee. Changes to either side trigger a register review.

Can NTSPL support an ISO 22301 audit?

Yes. The register, BIA, recovery strategies, exercise reports and management review records map to ISO 22301 clauses. NTSPL can prepare evidence and support readiness reviews, while certification itself is performed by an accredited certification body. Gaps found are fixed before the external audit.
